Assess Expansion Funding Readiness
Organize expansion sources and uses, operating assumptions, milestones, runway, downside cases, and decision timing before financing discussions.
Produce a reviewable expansion brief with itemized uses, staged milestones, cash needs, downside conditions, and unresolved questions for qualified advisors.
Who this is for: Owners planning a location, equipment, hiring, capacity, or market expansion who need a documented operating case before choosing how to fund it.
Start with current evidence.
- 01
Quotes, lease or purchase terms, hiring plan, permits, and vendor lead times.
- 02
Current financial statements reconciled to source records and a near-term cash forecast.
- 03
Demand evidence, capacity constraints, and assumptions behind expected revenue.
- 04
Itemized one-time and recurring uses with timing and contingencies.
- 05
Existing debt, guarantees, covenants, and planned owner contributions if applicable.
Move through the work.
Each step names the action and what completion looks like. Record assumptions and unresolved questions as you go.
- 01
Define the expansion and measurable milestone
Describe what changes operationally, what customer or capacity problem it addresses, and the evidence that would show the first stage is working. Separate the owner's goal from a revenue or value claim that has not been verified.
COMPLETE WHENThe scope, accountable operator, first milestone, and review date are written down.
- 02
Build dated sources and uses
List equipment, buildout, deposits, inventory, hiring, training, technology, professional fees, and operating cash by due date. List each proposed source separately and mark whether it is confirmed, available, conditional, or still hypothetical.
COMPLETE WHENEvery material use has an amount source and timing; unconfirmed sources are clearly labeled.
- 03
Test operating assumptions and capacity
Document expected volume, price, ramp time, staffing, throughput, customer retention, and dependencies. Compare assumptions with current records, supplier or customer evidence, and the people who must run the added operation.
COMPLETE WHENEach material assumption has evidence, an owner, and a question that would change the case.
- 04
Model runway and downside cases
Extend the cash forecast through the expansion ramp and obligations. Test a delayed opening, lower early demand, cost overrun, or slower collection separately and show which commitments are reversible.
COMPLETE WHENThe low cash point, repayment or fixed obligation exposure, and stop/resize options are visible.
- 05
Set stage gates before committing
Break the plan into decision stages such as diligence, permitting, deposit, hiring, opening, and scale. Define evidence, authority, budget, and a pause condition for each. Have qualified professionals review legal, tax, financing, and contract questions.
COMPLETE WHENA named approver can release, defer, resize, or stop each stage based on written criteria.
What changes the next move?
- Sources and uses should reconcile by amount and date, with contingency assumptions visible.
- Do not rely on an unverified loan amount, approval probability, lender threshold, or revenue guarantee.
- If a downside case creates an unmanageable fixed obligation or runway gap, resize or defer and review operating alternatives.
Keep these visible.
- Counting conditional financing or grants as committed cash.
- Ignoring opening delays, ramp costs, training, or working capital after launch.
- Starting the expansion before one person owns operating capacity and milestone tracking.
Check, assign, and continue.
