Audit a Funding Intake Workflow
Map intake entry points, consent, required information, duplicate handling, human review, handoffs, and exception queues before changing systems.
Create a current-state map, an exception inventory, and one small improvement proposal with a clear data owner and human review point.
Who this is for: Operations leaders and system owners responsible for borrower or partner intake who need to locate avoidable rework without automating financial decisions.
Start with current evidence.
- 01
List of current intake entry points and the organization owning each one.
- 02
Consent language, collection purpose, retention practice, and current access roles.
- 03
Field definitions showing which system is authoritative for each item.
- 04
A small sample of de-identified workflow events or wait-state counts.
- 05
Existing duplicate, incomplete, correction, and exception procedures.
Move through the work.
Each step names the action and what completion looks like. Record assumptions and unresolved questions as you go.
- 01
Assign workflow ownership and map handoffs
Draw each intake channel, acknowledgment, validation, review, assignment, and exception handoff in order. Name a business owner, system owner, data steward, privacy contact, and backup at the relevant steps; mark wait states and manual copy or re-entry.
COMPLETE WHENA reviewer can trace the workflow and identify one accountable owner plus a backup for each control and handoff.
- 02
Define consent and collection purpose
For each channel, record what notice or consent applies, what information is collected, why it is needed, who can access it, how corrections are handled, and the retention owner. Escalate missing or conflicting consent wording to the responsible privacy/legal owner.
COMPLETE WHENEach intake field and channel has a documented purpose and access owner.
- 03
Validate data and define duplicate rules
Create a field list with definition, required status, format/range checks, source of truth, correction path, and update authority. Test missing, malformed, conflicting, and repeated values with de-identified fixtures. Route potential duplicates to an authorized reviewer; do not combine records on a name or reused email alone.
COMPLETE WHENValidation tests have expected results and corrections are traceable; identity conflicts remain in a human-reviewed exception path.
- 04
Inventory incomplete and exception cases
List missing documents, conflicting data, consent gaps, partner handoff failures, and requests that cannot be routed. For each, specify a queue, response owner, service expectation, and a safe way to pause processing.
COMPLETE WHENEvery identified exception has an owner, status, next action, and escalation path.
- 05
Set human approval, test, and rollback checkpoints
Choose one reversible improvement that does not automate eligibility or credit decisions. Test the normal path, invalid input, consent gap, duplicate candidate, failed handoff, permission failure, and service interruption using synthetic or de-identified data. Require a named human approver before live release, log a safe rollback trigger, and assign post-release monitoring and rollback owners.
COMPLETE WHENThe pilot has a named approver, privacy sign-off, pass/fail criteria, exception tests, rollback steps, and an owner for monitoring and recovery.
What changes the next move?
- Automate acknowledgments, validation, and task assignment only when consent, access, ownership, and exception paths are clear.
- Keep eligibility, pricing, approval, denial, lender submission, and other financial decisions with authorized human decision-makers.
- If record identity, consent, or system ownership is ambiguous, pause the automation design and resolve the control first.
Keep these visible.
- Treating a completed form as consent for every later use.
- Combining applicant records automatically based only on matching name or email.
- Sending exceptions into an unowned queue with no visible pause or escalation.
- Releasing a workflow without exercising an invalid-input case and a rollback path.
Check, assign, and continue.
Mark items as you verify them. Your selections stay in this tab and are not sent or saved.
